Why your leads go cold, and how to reply in under five minutes automatically

Most small businesses reply to enquiries in hours. The ones that win reply in minutes, automatically. Here is the follow-up system we build, and the rules to respect in each country.

A potential customer fills in your form at 10:14. You are on a site visit, in a meeting or finishing a job. You see the enquiry at 3pm and call back. They thank you, but they have already booked someone else.

That gap between enquiry and first reply is where small businesses lose more work than anywhere else. It is also one of the easiest problems to fix with automation.

Speed matters more than a perfect reply

A widely cited Harvard Business Review study of online sales leads found that companies which tried to contact a lead within an hour were nearly seven times more likely to qualify that lead than companies that waited even one hour longer, and more than sixty times more likely than companies that waited a day or more.

The study is more than a decade old, and buyers have only become less patient since. When someone is comparing three quotes, the first business to respond like a human usually sets the terms of the conversation.

The five-minute follow-up system

You cannot personally answer every enquiry within five minutes. A system can acknowledge it instantly and make sure a person follows up fast. This is the structure we build.

1. Capture every lead in one place

Website forms, Facebook and Instagram lead ads, Google lead forms, property or directory portals, booking widgets and missed phone calls should all land in one pipeline. If leads live in five inboxes, some will always be missed.

2. Reply instantly, in the channel they prefer

Within seconds, the lead receives a short, personal message by SMS, WhatsApp or email. Not a “your ticket number is 4471” auto-response, but something that sounds like you. For example:

Hi Sarah, thanks for asking about a kitchen refit. I’m on a job until 3pm. Could you send a couple of photos of the space? You can also pick a time for a quick call here: [booking link]

3. Alert the right person

The owner, or the next salesperson in the rotation, gets a push notification with the lead’s details and a one-tap call button. If nobody has touched the lead within 15 minutes, it escalates to someone else.

4. Follow up until they reply, then stop

Most people do not answer the first message. A short sequence over the following week, for example on day one, day three and day seven, keeps you in front of them. The moment they reply or book, the automation stops and a human takes over.

5. Turn missed calls into conversations

When a call goes unanswered, an automatic text goes out straight away: “Sorry we missed your call, how can we help?” Platforms such as GoHighLevel have this built in. It rescues callers who would otherwise try the next business on Google.

6. Track every lead from source to booking

Tag each lead with where it came from, then report on the numbers that matter: time to first response, contact rate, booked calls and cost per booked job by source. That is how you learn which ads and channels deserve your budget.

Stay compliant in each country

Automated messages are regulated differently depending on where your customers are:

  • United States: business texting from standard 10-digit numbers requires A2P 10DLC registration, and marketing texts need prior consent under the TCPA. Commercial emails must follow CAN-SPAM.
  • Canada: CASL requires consent for commercial electronic messages. Replying to someone who has just enquired is generally expected; adding them to ongoing marketing needs more care.
  • United Kingdom: PECR and UK GDPR apply. Responding to an enquiry is fine; ongoing marketing needs a lawful basis and an easy opt-out.
  • UAE and the Gulf: WhatsApp is often the preferred channel. Business-initiated WhatsApp messages sent outside the 24-hour customer service window must use templates approved through the WhatsApp Business Platform.

This is practical guidance rather than legal advice. If you work in a regulated sector, confirm the details with your adviser.
